How to run a structured interview

Unstructured interviews — a friendly chat that wanders wherever the conversation goes — are one of the weakest predictors of on-the-job success. They reward confidence and rapport over ability, and they make candidates almost impossible to compare fairly. A structured interview fixes both problems, and it isn't hard to run.

What 'structured' actually means

A structured interview asks every candidate the same core questions, in the same order, and scores their answers against the same defined criteria. That consistency is the whole point: it turns a subjective impression into a fair, comparable assessment.

Build it in four steps

Define what you're assessing. Pull the two or three must-have capabilities from your job brief and make each one something you can actually probe in conversation.
Write the questions in advance. Favour past-behaviour and work-sample questions ("tell me about a time you…", or a short realistic task) over hypotheticals — what someone has done predicts more than what they say they'd do.
Agree a scoring scale. A simple 1–5 rubric per criterion, with a note of what a strong vs weak answer looks like, keeps scoring honest.
Ask everyone the same questions. Follow-ups are fine, but the core set stays constant so you're comparing like with like.

Run it well

Give the candidate room to think, take brief notes as you go, and score immediately after — memory fades and blurs fast. If more than one interviewer is involved, score independently before comparing, so the loudest voice doesn't anchor the room.

Reduce bias, improve signal

Structure won't remove judgement, but it does curb the biases that creep into free-form chats — halo effects, similar-to-me bias, and being swayed by polish over substance.
